Is SEO Worth It in 2026?

I have been asked some version of "is SEO worth it?" for the last 13 years, and my answer has never changed: it depends. Not on the industry, and not on the latest algorithm update. It depends on your margins, your timeframes and whether anyone is actually searching for what you sell.

This post is the straight answer I give clients before they hand over a dollar. I cover what the traffic data really says, what good SEO costs in Australia, how to estimate whether it will pay off for your business, and the times when SEO genuinely is not worth it. If you are weighing up whether to invest, read this first.

Is SEO Worth It? The Honest Answer

SEO is worth it when it is treated as a compounding channel with realistic timeframes and the right pages behind it. It is not worth it when someone promises quick rankings, when you need leads this week, or when your website cannot convert the traffic that arrives.

The mistake most owners make is judging SEO against paid ads in month one. Paid ads can deliver this week. SEO delivers in months, and then keeps delivering long after you stop paying for each click. Those are different jobs, and comparing them on speed alone misses the point.

What the Traffic Data Actually Says

There is one statistic that scares business owners more than any other, and it is worth putting in context. According to Ahrefs' study of around 14 billion pages, "96.55% of all pages in our index get zero traffic from Google."

Read that figure the wrong way and you conclude SEO is dead. Read it the right way and you see the actual lesson: most pages are published without checking whether anyone searches for the topic, without building a page that matches intent, and without earning any authority. The 96.55% figure is not an argument against SEO. It is an argument against doing it badly.

Why Position One Beats Everything Else

When a page does rank, the difference between first and everywhere else is enormous. According to Backlinko's study of 4 million search results, "The #1 result in Google's organic search results has an average CTR of 27.6%." Position two takes a fraction of that, and the drop continues down the page.

That concentration is why SEO work should never be spread thinly across dozens of mediocre pages. One page that genuinely earns position one for a keyword your customers use is worth more than fifty pages fighting for positions twenty to fifty. This is also why the work is slow: earning that position requires a page good enough that Google trusts it over everything else.

Where SEO Beats Paid Ads and Where It Does Not

SEO beats paid ads on compounding returns. A page that ranks today can keep pulling enquiries for years, while an ad stops the moment your budget stops. SEO also wins on trust: most people scroll past ads, and a large share of clicks go to organic results.

Paid ads win on speed and certainty. If you have a slow month and need enquiries in the next two weeks, Google Ads fills that gap while your SEO compounds underneath. The businesses that do this well treat them as teammates, not rivals: ads for the short term, SEO for the long term, and a Google Business Profile supporting both. If you want to understand that balance properly, it is worth looking at what an SEO consultant actually delivers before you compare channels.

What Good SEO Costs in Australia

Australian pricing varies by market and competition, so treat any figure as a starting point. Realistic monthly retainers for a small business typically start around the low thousands per month, with bigger competitive markets costing more. Anything dramatically cheaper usually means thin work, and anything promising page one in weeks is not honest.

You are paying for three things: strategy (which pages deserve the effort), execution (content, technical fixes, authority building) and reporting (what moved and why). A provider who cannot explain what you are paying for, in plain language, is not worth the cheapest rate they quote.

How Long Before SEO Pays Off

Expect the first meaningful movement in three to six months on realistic terms, and compounding results from month six onward. Brand new websites can take longer, and competitive keywords can take much longer. Anyone who promises rankings in weeks is either selling you something fragile or something that will not last.

Google's dominance is exactly why the wait is worth it for most businesses. According to HubSpot Marketing Statistics, "Google accounts for over 93.9% of global mobile search market share (StatCounter, 2025)." When one engine controls that much of search, ranking well in it is not optional for businesses that rely on being found online.

A Simple Way to Estimate SEO ROI

You do not need a spreadsheet model to decide if SEO is worth it. You need two numbers, honestly estimated.

The Enquiries Per Month Method

Work out how many extra enquiries per month SEO needs to generate to cover its cost. If your retainer is two thousand dollars a month and a new customer is worth two thousand dollars to you, SEO only needs to produce one extra customer a month to break even. Most local businesses would take that trade every day.

The Average Job Value Method

Take your average job value and your conversion rate to sanity check the maths. If one in five enquiries becomes a job, four enquiries a month means roughly one extra job a month. Now compare that against your retainer and decide whether the number is realistic for your market. If the maths does not work at three enquiries a month, it will not suddenly work at thirty.

If you want help setting the starting numbers, use the marketing budget calculator to work out a realistic marketing budget before you commit to a retainer.

When SEO Is Not Worth It

SEO is not worth it when there is no real search demand for what you sell, when your business cannot survive the three to six month runway, or when the website that will receive the traffic cannot convert. It is also not worth it with anyone who promises speed, guarantees rankings, or refuses to explain their process.

It is not worth it for a business with a broken offer. If your service, pricing or follow up sends people elsewhere, more traffic just means more disappointed people. Fix the fundamentals first, then spend on visibility.

Questions to Ask Before Hiring Anyone

Before you sign anything, ask these five questions and listen carefully to the answers:

  • What pages will you work on in the first 90 days, and why those?
  • What have you changed on your own site or your clients' sites this month?
  • How will you track enquiries, not just rankings?
  • What is your honest timeframe, and what could make it longer?
  • What do you not do, and who do you recommend for that work?

Good providers answer all five without waffle. If you want to measure whether any marketing spend is genuinely paying off, this is how measuring marketing ROI properly works.

SEO is worth it when the maths works and the timeframes are real. Run the two simple methods above before you spend a dollar, ask the five questions before you hire anyone, and treat anyone who promises speed with deep suspicion. Before you spend another dollar on SEO, start with a marketing audit so you know what is actually worth fixing.

Frequently Asked Questions

Is SEO worth it for a small business in 2026?

It depends on your margins, your enquiry value and how realistic you are about timeframes. If one good customer is worth several thousand dollars and you can wait months for compounding results, SEO is usually the best long-term channel available. If you need leads this week, paid ads fill that gap first.

Why do 96.55% of pages get zero Google traffic?

Most pages are published without checking whether anyone searches for the topic, without a real page built for that intent, and without earning authority. That is why the 96.55% figure is not an argument against SEO, it is an argument against doing it badly.

How much does SEO cost in Australia?

Realistic monthly retainers for a small business typically start around the low thousands per month, with bigger competitive markets costing more. Anything dramatically cheaper usually means thin work, and anything promising page one in weeks is not honest.

How do I know if SEO is working?

Judge it on enquiries from pages you can trace, not on ranking reports alone. Set a baseline of enquiries before you start, then review monthly for the first six months.

What is the best alternative to SEO?

Paid search and good Google Business Profile work. For many local businesses the honest answer is SEO plus reviews plus a modest ad budget, not one channel instead of another.
